Start with decision points
A stage should answer a business question. Has contact been made? Is an appointment booked? Has the estimate or proposal been delivered? Is a decision pending? Is the job won or lost?
Tasks, notes and messages belong inside the record; they do not all need their own stage.
Residential and commercial pipelines differ
Residential replacement may move quickly from homeowner inquiry to inspection and proposal. Commercial opportunities can involve property managers, site walks, bid deadlines, multiple stakeholders and longer decision cycles.
Use separate pipelines or stage logic when the work genuinely differs rather than forcing both motions into one template.
Automation around the pipeline
A CRM can create tasks or messages when an opportunity enters a stage, but stage changes should still reflect reality. Do not move an opportunity to 'won' because a message was sent or to 'appointment set' because a booking link was opened.
